Strategy is choosing what not to do
When every opportunity looks good, the risk is trying all of them and finishing none. Strategy is deciding where to play, how to win, what to prioritize and, above all, what to leave aside.
Seeing more possibilities matters, but it does not mean pursuing all of them. As Michael Porter put it, "the essence of strategy is choosing what not to do." Companies rarely fail for lack of ideas. They fail from dispersion: resources, attention and people spread across too many fronts.
Signs that choices are missing
- Many initiatives start and few finish.
- Every priority is "urgent".
- The team cannot say what the main goal for the year is.
- The budget is split evenly across everything.
- Each area chases a goal that does not connect with the others.
How to choose better
- Define a North Star: the big goal that guides every other decision.
- Build scenarios: for example, conservative, growth and transformation, and choose one clearly.
- Consider the constraints: capital, time, team and execution capacity. Ambition without constraints leads to an unrealistic strategy.
- Write down what will not be done: an explicit list of what is postponed keeps everything from landing back on the table.
- Turn it into a roadmap: the sequence of moves, with owners and indicators.

Choosing does not mean giving up on the other opportunities forever. It means deciding the order. What does not fit now may come in the next cycle, with more information.
Questions to apply to your business
- If you could do only one thing this year, what would it be?
- Which current initiatives do not contribute to that choice?
- What are you doing only because you have always done it?
- Which constraint limits your plan the most today?
Frequently asked questions
What is the difference between strategy and an action plan?
Strategy defines where to go, where to play and what to prioritize. The action plan organizes how and when each initiative happens. Without clear choices, the plan becomes a to-do list with no direction.
